车身开发设计中的进度管理问题研究

摘要：本文针对S项目车身开发设计中进度拖延的问题进行探讨，发现其主要由进度计划不合理、配合问题、责任不明等三个问题导致。笔者着重对进度管理中的三个问题进行分析并提出问题的解决方法：用WBS梳理进度计划，用责任分配图明确项目内责任归属，用甘特图对项目进度进行重新规划，组成可行有效的进度管理方法，解决S项目的车身设计进度拖延问题。为往后的车身开发设计进度管理提供理论依据与操作经验。

Abstract： This paper discusses the delays in the development and design of the S project body， and finds that it is mainly caused by three problems： unreasonable schedule， coordination problems， and unclear responsibilities. The author focuses on the analysis of the three problems in the schedule management and proposes solutions to the problem： use the WBS to sort out the schedule， use the responsibility map to clarify the responsibility of the project， and use the Gantt chart to re-plan the project schedule to form a feasible and effective schedule management method to solve the problem of delay in the car body design progress of the S project， so as to provide theoretical basis and operational experience for the schedule management of car development design in the future.

0  引言

现如今，汽车行业发展迅速，无论是老生常谈的家家都有小汽车的发展愿景已变成现实，又或者是新闻报导中的我国汽车保有量又一阶段性增长;光看着城市中每天路上巨大的车流量就可以感受到汽车高速发展的时代已经来临。几年前老百姓买车重点关注的是合资车或进口车型，而现在我国企业自主研发的车型也更多的进入了消费者的视野，并逐渐被大家所接受和消费。车辆在自主研发中不可避免会产生各种各样的问题。国外由于对汽车的研究开始的早，已经形成成熟的研发体系和问题解决机制，如通车汽车的GVDP整车开发流程，大众汽车的PEP和丰田的精益产品开发流程。而在国内，汽车厂商经常需要花费巨大的人力物力去构造研发计划，而像上海通用、长安福特等拥有合资背景的汽车企业虽然可以直接引进国外成熟的汽车研发计划和流程，但引进的研发流程或多或少还存在着水土不服的症状，或者是在不断改进的研发流程中还有一些容易被忽视的管理问题，可能会对车辆的研发带来不可忽视的影响。……
