业务流程管理在汽车企业的构建和应用探讨

摘 要：业务流程管理（BPM）是对企业实际运作流程的梳理、设计、执行、优化等环节进行全面的支持和管理。以流程为中心，解决企业信息化建设过程中出现的组织壁垒、信息孤岛、信息不流通等问题。本文将结合业务流程管理在A车企的实际建模与落地，研究业务流程管理中梳理、构建、数据流、落地以及优化的方法论，并就车企实践经验探讨在实际建设过程中的建设方案优化方向。首先，对业务流程管理（BPM）的方法论进行详细的研究，提出流程管理方法体系并详细讨论各环节的定义和方法论。其次，结合在A车企的项目实践，就方法体系各环节的具体实践和落地情况进行探讨。最后，对在车企业务流程落地遇到的问题以及在未来建设的优化方向进行探讨。

The Discussion of Business Process Management in Auto Enterprise Construction and Implementation

Abstract：Business process management （BPM） comprehensively supports actual operation process of an enterprise which designs， executes and optimizes process. With the process as the center， the article solves the problems such as organizational barriers， information islands and information non-circulation in the process of enterprise information construction. This paper will study the methodology of carding， construction， data flow， implementation and optimization in BPM based on the actual implementation of business process in an auto enterprise. Meanwhile this paper also will discuss the optimization direction of construction in the actual construction process. Firstly， the methodology of BPM is studied in detail. BPM is put forward from the process modeling， building and process optimization method of process management system. Moreover， the paper discusses in detail the definition of each link . Secondly， combined with the project practice of an auto company， the specific practice and implementation of each link of the method system are discussed. Finally， the paper discusses the optimization direction of the BPM implementation.

1 引言

汽车企业新产品试制流程跨越设计、样车制造、工艺、过程验证等众多业务环节，涉及研发、制造、采购、质量等横向部门工作的衔接、进度控制和管理，容易出现监管遗漏、工作脱节、问题复发、数据流转不畅的情况。随着乘用车市场竞争激烈，对新产品开发周期的要求越来越短，拟采取业务流程管理实现“流程可视化，增强执行力，缩短试制周期”已成为各车企的改善方向。本文通过研究业务流程管理方法论，并将方法论与实践结合，探讨实际业务流程管理构建和应用的挑战和解决方案，为在其他企业的路偏低提供借鉴帮助，减少试错和管理成本。……
